Working with TrailMark
How does an engagement start?
Every engagement begins with a free 30-minute discovery call to understand your goals, constraints, and current technical landscape. Within two business days we follow up with a tailored recommendation — fractional, advisory, or project-based — and a clear monthly price.
Do you work remotely or on-site?
We are remote-first and based in South Carolina, working with companies nationwide. Most collaboration happens over video, async channels, and shared docs; on-site time can be arranged for kickoffs, workshops, or critical milestones when it adds value.
What size and type of companies do you work with?
Mostly startups through mid-market companies where technology decisions have become too consequential to leave to chance, but a full-time CTO is not yet justified or needed. We are industry-agnostic — the common thread is a business that depends on software and needs senior technical leadership.
Who will we actually work with?
You work directly with a senior technology leader who owns the relationship — not a rotating junior team. The engagement is built around access to experienced judgment, not billable hours.
How quickly can you start?
Days, not months. Because there is no executive search or onboarding ramp, a fractional or advisory engagement can begin almost immediately after the discovery call and scoping.
Pricing & engagement
How much do your services cost?
Engagements start at $2,500/month for an Advisory Retainer, $6,500/month for an Embedded Partner, and $9,500/month for a full Fractional CTO. Pricing is a flat monthly retainer, not hourly. See the full breakdown on our Fractional CTO cost page.
Do you require long-term contracts?
No. Advisory and Embedded engagements have a one-month minimum; a full Fractional CTO engagement has a three-month minimum. Retainers are month-to-month after that, and you can scale the tier up or down as your needs change.
Should we hire a fractional or a full-time CTO?
It depends on whether technology leadership is a full-time job at your stage. If you need senior judgment and direction but not 40 hours a week of ownership, fractional is usually the better value. Our fractional vs. full-time comparison walks through the trade-offs in detail.
Projects & delivery
What kinds of projects do you take on?
Cloud migration and infrastructure, platform and legacy modernization, workflow automation, DevOps and developer-experience improvements, security and compliance readiness, and data platform and analytics work — typically where senior technical ownership makes the difference between a project that ships and one that stalls.
Do you offer fixed-scope projects, or only ongoing retainers?
Both. Focused initiatives — a migration, a modernization phase, a pipeline overhaul — are scoped as projects with clear milestones. Ongoing technology leadership is delivered through Advisory, Embedded Partner, or Fractional CTO retainers. Many clients combine the two.
Can you run a cloud migration or modernization as a standalone project?
Yes. We scope these as fixed-phase engagements using incremental, low-risk patterns (like Strangler Fig) and zero-downtime cutovers, so the business keeps running throughout and you see value early rather than waiting for one big delivery.
How do you approach security and compliance work?
We start with an assessment of your current posture, then deliver a prioritized remediation roadmap — including readiness for frameworks like SOC 2 and ISO 27001 — that your team can execute without halting feature work.
Who owns the code, and how is delivery handled?
You own everything. We work alongside your team with clear ownership, regular reporting, and full documentation and runbooks throughout the delivery lifecycle, so your engineers can operate and evolve the result with confidence after we hand off.

Lighter-touch options are available — an Embedded Partner retainer from $6,500/month and an Advisory Retainer from $2,500/month — so you can match the level of leadership to the need. How many days a week does a fractional CTO work?
Engagements are typically structured as 2–3 days per week, flexing up or down based on your stage and the initiatives underway. The cadence is agreed up front and can change as your needs evolve.
When should a startup hire a fractional CTO instead of a full-time one?
A fractional CTO is the right fit when you've outgrown founder-led engineering and need senior technical judgment for strategy, hiring, and architecture — but don't yet have the scale or budget to justify a full-time executive. It's also common during a leadership gap or a major platform transition.
What is the minimum commitment?
Fractional CTO engagements run on a minimum 3-month term, so there is time to understand the business, build trust with the team, and drive real outcomes.

TrailMark's Advisory Retainer starts at $2,500/month (4–8 hours) for ongoing decision support, or it can be scoped as a fixed project. Minimum one-month commitment.
Can you support technical due diligence for a fundraise or acquisition?
Yes. We provide independent technical assessments, architecture narratives, and Q&A preparation for investment rounds, M&A, and board reporting — from either the investor or the company side.
Legacy Modernization

Yes — that's the core of our approach. We use incremental patterns (Strangler Fig, Branch by Abstraction) to replace parts of the system piece by piece while production keeps running, avoiding the risk and cost of a big-bang rewrite.
How do you avoid downtime during migration?
We plan zero-downtime cutovers: run the old and new systems in parallel, migrate traffic gradually, and keep rollback paths available at every step so production stays live throughout.
The original developers are gone — can you still help?
Yes. We start with a system assessment that reconstructs architecture, dependencies, and data flows, then document everything so knowledge is no longer trapped in people who have left.
How long does modernization take?
It depends on system complexity, which we scope during a discovery phase. Work is broken into fixed phases with clear milestones so you see value early rather than waiting for one large delivery.
